Every organisation has a long, messy list of "things we could do with AI." This board cuts it down to a decision. Plot each candidate by the value it would create and the risk it would carry, and the room can see at a glance what to do now, what to pilot carefully, what to park, and what to kill. Nothing is saved — it's a thinking surface for the conversation in the room.
Two axes settle most arguments faster than a spreadsheet. Value — how much this would genuinely move the business — runs bottom to top. Risk — the cost of it going wrong, plus how hard it is to do safely — runs left to right. Where a use case lands tells you what to do with it.
Add your candidate use cases to the tray, or start from the examples already there.
Tap a use case to pick it up, then tap the board where the room agrees it belongs.
Argue about position, not principle. Moving a dot is how you surface what people really think.
Tap a use case below to select it, then tap the board to place it.
The point of triage isn't a tidy chart — it's a set of decisions the room will stand behind. Here's the action each quadrant implies, and the trap that comes with it.
Your no-regret moves. Resource them this quarter — and watch that "low risk" doesn't quietly creep up as you scale.
The prizes worth chasing carefully. Contain them: small scope, human sign-off, clear kill criteria. Most failures live here when the guardrails are skipped.
Harmless, easy, and rarely worth the attention. Do them if they're nearly free; never let them crowd out the "do now" work.
All downside, little upside. Say no explicitly — these are the ones that sneak back as someone's pet project if you don't.
Place the obvious ones fast, then spend your time on the cluster near the centre — that's where the real disagreement is.
Ask "what would have to be true to move this left?" Reducing risk is often cheaper than chasing more value.
Leave with a shortlist: the two or three you'll actually start, and the ones you've consciously chosen to kill.
Once you know which AI use cases are worth pursuing, the work is turning them into funded pilots with real guardrails, owners, and success criteria — and saying no to the rest without losing the room. That's what our facilitated AI strategy sessions are built to do.
